AI Voice Wars: How Platforms Are Automating Lead Conversion

From Invoca to Retell AI, a wave of platforms now handle 20,000+ calls daily with AI agents. The race to solve the speed-to-lead problem is accelerating in 2026.

AI Voice Wars: How Platforms Are Automating Lead Conversion

The arithmetic has always been brutal: every hour a lead goes unanswered is money evaporating. Now a handful of companies think they've solved it by making sure no human ever has to pick up at all.

AI voice agents are fielding upward of 20,000 calls a day at some firms, intercepting potential customers in those critical first seconds after they've clicked through a Google ad or filled out a contact form. It's automation at a scale that was, until recently, science fiction for anyone outside the biggest call centers.

What's changed isn't just the technology—though that's gotten markedly better. It's that the infrastructure underneath these systems has matured enough that companies are willing to let an algorithm be the first voice a prospect hears.

Speed Kills (the Competition, Anyway)

Invoca made its move in late March, rolling out AI agents that work across voice and text. The pitch was straightforward: turn "demand into revenue" by responding faster than the competition. They leaned on a 2012 finding from Velocify—the one about how answering within sixty seconds lifts conversions by 391 percent. That study's more than a decade old now, a historical benchmark that's become the go-to reference point whenever people talk about speed-to-lead. Whether it still holds in 2026 is another question entirely.

Two months before Invoca's announcement, Retell AI announced it had crossed $40 million in annual recurring revenue. In a January release, the company described its platform as capable of deploying what it called "infinite" AI sales and support agents—voice, chat, email, SMS, the works. Retell makes much of its sub-500 millisecond response time, a technical benchmark meant to ensure conversations don't sound stilted or robotic. In practice, half a second matters more than you'd think. Pauses feel awkward. People hang up.

Then there's StoreEase, which went after a narrow vertical: self-storage operators. The company embedded an AI voice agent inside its EaseOS platform in mid-March, automating customer calls for an industry where most interactions follow predictable scripts—unit availability, pricing, move-in dates.

Beneath many of these products runs infrastructure from OpenAI. The company's Realtime API hit general availability last August, adding SIP calling support and cutting prices enough to make production deployments pencil out for firms that had been sitting on the sidelines. That shift—making the tech accessible, not just possible—seems to have unlocked the current wave.

Volume That Validates (or Terrifies)

Demos are easy. Scaling is the hard part.

Chaseit.ai, which focuses on loan servicing, was processing more than 20,000 automated calls daily as of March, with plans to push toward 30,000. That's not a pilot program. It's live volume in a heavily regulated space where mistakes carry consequences.

Meanwhile, Cowlitz 911 in Washington State deployed an Aurelian voice assistant that handled 20,682 calls on its own, deflecting 55 percent of non-emergency inquiries away from dispatchers, according to Aurelian. The use case differs—public safety isn't lead conversion—but the call load proves these systems can handle enterprise-grade traffic without breaking.

Bland AI's enterprise tier claims support for up to 20,000 calls per hour, according to the company's documentation updated earlier this year. If those rate limits are real, the infrastructure layer is ready for companies in a hurry. Whether businesses can manage that kind of volume intelligently is a different story.

Two Diverging Paths

The market's cleaving into distinct camps. On one side, developer-first platforms—Retell, Vapi, Bland—cater to companies with engineering teams who want granular control over voice workflows. Vapi's changelog, current through late April, shows relentless iteration: agent simulations, SIP handoff features, context management. It's infrastructure for builders.

On the other side, integrated marketing suites are packaging AI voice as just another feature. CallRail, Vendasta, Scorpion, LocaliQ—they all launched AI assistants in 2025, aiming squarely at small and mid-sized businesses that need turnkey solutions for missed calls and appointment scheduling. Less flexibility, but you're also not debugging API calls at 11 p.m.

The divide matters. A growth-stage SaaS company with developers in-house might reach for Retell or Vapi to customize every interaction. A three-location HVAC shop with zero tech resources will probably flip on CallRail's Voice Assist and call it a day.

What Still Breaks

Latency is better, but it's not solved. Retell and its peers shoot for sub-500 millisecond response times. Real deployments, though, hit edge cases constantly—heavy accents, background noise, callers who interrupt mid-sentence. The tech works well enough in controlled settings with predictable conversation flows. Throw in chaos, and things get messy fast.

Integration remains fiddly. Connecting a voice agent to a CRM, scheduling tool, and payment gateway means building middleware and enduring testing cycles that vendors don't highlight in launch posts. Reddit threads from March and April are littered with practitioners debugging Vapi workflows, tuning prompts, wrestling with failures that never showed up in the demo.

Then there's cost. Vendors position AI agents as vastly cheaper than human SDRs, which is probably true at volume—but transparent per-call pricing is hard to find. Retell's $40 million in ARR suggests customers see value, though the unit economics clearly depend on call length, complexity, and how often things go sideways.

The sweet spot right now seems to be companies with high inbound volume and straightforward qualification logic. Appointment booking, yes. Basic eligibility screening, sure. Call routing, absolutely. Complex enterprise deals that hinge on nuance and relationship-building? Still human work, at least for now.

But the infrastructure's tightening up. That 391 percent conversion boost from answering in under a minute used to be aspirational when most firms couldn't pick up within an hour. Today, platforms are automating the entire first minute. Whether that converts the lead or just smooths the handoff to a person—well, that depends on what happens in minute two.
