The Invisible Insurance Boom: How Embedded Coverage Is Reshaping Checkout

You were probably mid-click when it happened. Somewhere between selecting seats and confirming that flight, a checkbox appeared—trip protection, maybe, or ticket insurance. You might have ticked it. You might not have. Either way, no agent called. No lengthy application. Just a single gesture that, in the span of milliseconds, wrote a binding insurance policy on a server you'll never see.

Welcome to embedded insurance, the business model that's minting billion-dollar valuations while most consumers remain blissfully unaware it exists.

The numbers tell one story. On May 15, 2024, Cover Genius raised $80 million for its XCover platform, with investors pointing to what they described as a $700 billion opportunity in embedded protection. In June 2025, Singapore-based bolttech closed $147 million at a $2.1 billion valuation, boasting distribution across more than 700 partner channels worldwide. The message from venture capital was unambiguous: the checkout page isn't just for payments anymore.

But the mechanics tell another. Embedded insurance doesn't look like insurance—and that's precisely the point.

Infrastructure, Not Interruption

Consider the architecture. Companies like Cover Genius, bolttech, Qover, and Extend have built infrastructure that allows retailers, travel platforms, and online marketplaces to offer insurance as frictionlessly as they offer two-day shipping. Angus McDonald and Chris Bayley, the Australian founders behind Cover Genius, have licensed their XCover platform across 60 countries and all 50 U.S. states. The result? Coverage embedded into Booking Holdings properties, Ryanair, eBay, SeatGeek. For merchants on Shopify and BigCommerce, Cover Genius released XCover Go apps that activate product protection with what the company describes as "minimal engineering lift."

Extend, which raised $260 million at a $1.6 billion valuation back in 2021—yes, that round is aging now—took a similar tack. The company's SDK integrates directly into Shopify's point-of-sale system and BigCommerce storefronts. Founder Woody Levin positioned Extend as the warranty layer for eCommerce, handling everything from offer presentation to claims adjudication behind interfaces customers rarely interrogate.

Mulberry has been signing retail partnerships at a steady clip, though the company's most recent publicly disclosed funding rounds date to 2020 and 2021. In January 2026, CEO Chinedu Eleanya announced The BIG! Protection Plan with Big Lots, a nationwide rollout covering accidental damage at checkout and in-store terminals. A few months earlier, Mulberry had inked a similar deal with Skullcandy. The partnership momentum suggests capital, while not recently refreshed in public filings, isn't a constraint.

It's a land grab disguised as middleware.

The Verticals Multiply

Embedded insurance has ambitions beyond extended warranties. Travel coverage has emerged as a major battleground. Cover Genius acquired Booking Protect in 2022, then layered on partnerships with SECUTIX and Future Ticketing in 2024 and 2025. Priceline signed on for embedded travel protection in July 2024. Even Allianz Partners—one of the legacy giants in B2B2C insurance—extended its embedded partnership with Aer Lingus through March 2027, spanning 12 European markets and the United States. The airline deal includes what Allianz calls "SmartBenefits," which automatically processes delay payments without requiring customers to file claims. No phone tree. No forms.

Qover, the Brussels-based firm founded by Quentin Colmant and Jean-Charles Velge, has carved out a niche in insurance orchestration. The company raised $30 million in a Series C round in mid-2023—not exactly fresh capital, but enough to fuel expansion into fintech apps like Revolut and Plum, as well as automotive OEMs. ZEEKR NL integrated Qover's insurance directly into the EV ownership journey for Dutch customers. Plum FinTech selected Qover in January 2026 to add worldwide travel protection inside its app. In September 2025, Qover announced a multi-product partnership with Helvetia, broadening its carrier relationships beyond single-line programs.

Then there's automotive, perhaps the most unexpected frontier. Polly—formerly DealerPolicy—operates an embedded insurance marketplace across more than 1,000 dealerships. Co-founder and CEO Travis Fitzgerald rebranded the company in early 2022, months after raising $110 million in a Series C led by Goldman Sachs. That was August 2021. At the 2026 NADA Show, Polly intends to unveil AI Coverage Analysis, automating policy recommendations at the point of sale. Carvana partnered with Root Insurance back in 2021 to integrate quotes directly into the car-buying flow; Root's recent regulatory filings still reference the embedded product and Carvana warrants tied to that deal.

The pattern is consistent: find a transaction, insert coverage, vanish from view.

The Compliance Layer Nobody Sees

The technical details matter more than they appear to. Shopify deprecated its legacy POS extensions in February 2025, forcing warranty and insurance vendors to migrate to POS UI Extensions. That shift reshaped how companies like Extend, Mulberry, and SureBright present in-store offers. On January 29, 2026, Shopify updated its partner and API terms, expanding the definition of "Shopify Checkout" and tightening its grip on how third-party apps interact with the transaction layer.

For embedded insurance providers, compliance isn't negotiable. Cover Genius markets its global licensing reach—60-plus countries, all 50 U.S. states—as a competitive moat. Boost Insurance, founded by Alex Maffeo in 2017, built a digital managing general agent infrastructure that includes fronting paper and $130 million in added reinsurance capacity as of early 2024. In October 2023, Boost launched "Boost Re," a captive-as-a-service offering that lets partners stand up their own reinsurance vehicles. The company positions itself as turnkey embedded infrastructure, handling policy administration, capacity, and regulatory scaffolding across jurisdictions.

Wayne Slavin's Sure raised $100 million in a Series C round in October 2021, but hit turbulence. In February 2025, The Insurer reported layoffs of around 70 employees amid a new fundraising effort. The company continues to pitch embedded distribution APIs, but the cost-cutting suggests the path to profitability in insurtech infrastructure remains, well, uncertain.

The Global Sprint

bolttech, under CEO Rob Schimek, has pursued aggressive international expansion. The June 2025 funding round came alongside a joint venture with Sumitomo for Asia. Three months later, bolttech signed a strategic partnership with AXA Partners to drive embedded insurance across Europe, the UK, and Switzerland. In December 2025, bolttech acquired Kenyan insurtech mTek to deepen its embedded capabilities in East Africa. The company claims more than 700 distributor partners globally, spanning device protection, mobility, and financial services.

INSHUR, focused on commercial auto for on-demand platforms like Uber, raised $35 million in debt from Trinity Capital in July 2025 to expand U.S. operations and invest in autonomous vehicle and AI research. The company's embedded model fits neatly into the "bring your own insurance" framework that rideshare platforms have adopted in select markets.

Even the incumbents are adapting. Chubb announced Chubb Studio in November 2025, a platform for embedded offers with an AI optimization engine designed to tailor coverage presentations in real time. InsureMO, a middleware provider, signed a teaming agreement with EXL in September 2025 and partnered with CareVoice in March 2026, positioning itself as the infrastructure layer for carriers and MGAs launching their own embedded programs.

The race, it seems, is on—though it's unclear whether the prize is market share or simply survival.

What Retailers Actually Need

For platforms considering embedded insurance, the checklist is pragmatic, not philosophical. Native apps for Shopify, BigCommerce, Magento, and Salesforce Commerce Cloud reduce integration friction. Extend publishes SDKs that handle eligible SKU logic and offer placement across product pages, cart, checkout, order status, and in-store POS tiles. SureBright and Cover Genius offer similar plug-and-play options.

Carrier paper matters. Boost provides A-rated fronting and reinsurance capacity; Cover Genius orchestrates multi-carrier programs globally; Allianz Partners operates as both carrier and assistance provider. Claims experience has become a differentiator—automated adjudication and instant payments, like Allianz's SmartBenefits or Cover Genius's delay and cancel-for-any-reason variants, reduce friction and increase attachment rates. Or so the pitch decks claim.

Global programs demand multi-country licensing and local compliance. If a retailer is selling into Europe or Asia, they'll need partners who have already navigated those regulatory thickets. That's part of what bolttech and Cover Genius are selling—not just technology, but legal and operational coverage across dozens of jurisdictions.

The Stealth Revolution

The embedded insurance boom isn't speculative. It's operational. Real policies are being written. Real claims are being processed behind interfaces most customers scroll past without a second thought.

For founders building platforms or investors tracking the insurtech landscape, the conclusion is straightforward, if slightly disorienting: the next billion-dollar insurance company might not resemble an insurance company at all. It might look like a Shopify app. It might live inside a flight booking widget. It might be the checkbox you clicked three transactions ago and have already forgotten.

That invisibility, perhaps more than the technology itself, is the product.
